"Never take your eyes off the cash flow because it's the lifeblood of business." — Sir Richard Branson
One of our client's primary goals was to fund their SaaS transition using revenue from the existing install base rather than external capital. Conversations with the customer support team revealed that most clients were not properly backing up their data in the legacy system. Cloud backup was a natural solution. A partnership with a backup vendor allowed us to transition a significant number of clients to a better backup practice while simultaneously giving the company intelligence about data volumes that would eventually need to be hosted in the SaaS environment.
Separately, clients had been asking for digital pricing display capability — a way to update kiosk-format pricing in real time. This feature could be broken out and sold independently, well before the full SaaS platform launched. And the company's support offering had been priced as email-only when it was actually delivering white-glove service. Repricing that support tier added six-figure annual revenue.
Cash flow modeling must account for the full economic picture: MRR, upsell opportunities, churn, contraction, cost of goods sold, and the timing of infrastructure expenditures relative to revenue recognition. The model is not a budget. It is a decision-making instrument.
Roadmap Considerations
◆ Calculate net operating cash flow from core business operations. ◆ Account for capital expenditures tied to infrastructure, development, and growth investments. ◆ Project future cash flows from historical data, incorporating seasonality and growth assumptions. ◆ Calculate the operating cash flow-to-revenue ratio and benchmark it against industry standards. ◆ Account for non-cash items — depreciation, amortization, and deferred revenue — that affect reported earnings but not actual cash position.

Not everything has to be built in-house or staffed locally. This section examines where outsourcing your talent — in sales, support, and development — accelerates the roadmap rather than compromising it.
